Each hypothesis is evaluated against 10 criteria. Criteria include whether the change is above the fold, whether the digital surface has meaningful traffic, whether there’s qualitative or quantitative evidence supporting the hypothesis, and whether implementation is low-effort. I score every item and rank the backlog from 0–14.

I use a custom AI agent (Claude Code) and workflow automation (n8n) to accelerate the Discover and Diagnose phases — the parts of the engagement that traditionally require weeks of manual data synthesis. Yes, read-only access to GA4 is required. Additional data sources — including paid search, CRM, and intent data — expand scoring fidelity where available. Fullstory, Hotjar, or session tools are helpful but not required. If there are instrumentation gaps, I'll flag them as part of the diagnostic findings.

The roadmap is designed to be a living document — ranked by evidence, so when new information emerges, you know which items to re-evaluate. During the delivery session, we discuss trigger conditions that would cause a re-sort and how to handle them as the program evolves.

The most common finding is that internal roadmaps are built on opinion rather than evidence — items aren’t scored, sequencing is political, and Tier 1 quick-wins are buried under larger structural changes. If your roadmap can be strengthened with PXL scoring, we’ll do that. If it needs to be rebuilt from the diagnostic baseline, we’ll do that too.
